Running a Real Business with AI A Practical Look Inside Control Tower

The promise of AI transforming business often feels like marketing fluff. We see fancy demos, hypothetical use cases, and impressive PowerPoint slides, but rarely do these concepts materialize into real, everyday products. At SJ Innovation, we decided to change that narrative. We built a system, Control Tower, that actually runs our 101-person company across four global offices.

This isn't a concept or a roadmap. It's the living, breathing system we use every single day. Control Tower operates with 44 specialized AI agents, organized into 8 distinct teams, managing over 200 database tables. Our guiding principle is simple: if AI cannot effectively run our company first, we have no business selling it to others.

    The "Dog Food" Origin Story

The honest truth behind Control Tower's creation stemmed from sheer exhaustion. As CEO of a 20-year-old software agency with teams in New York, Goa, Dhaka, and Sylhet, I was drowning in a sea of dashboards. ActiveCollab for project hours, FreshBooks for invoicing, HubSpot for deals, Google Sheets for OKRs, and Slack for everything else.

Every Monday morning, I spent two grueling hours simply trying to piece together what was happening across the company. So, we did what any software company should do: we built a solution. Control Tower began as a simple internal dashboard, a centralized view of my data.

We then progressively added AI agents, integrated EOS management, streamlined HR workflows, developed a lead follow-up system for hundreds of contacts, and incorporated financial analytics. At a certain point, it became clear: this wasn't just an internal tool;it was a robust product with immense potential.

Control Tower in Action Real Numbers

When I log into the Control Tower each morning, my CEO dashboard presents a clear, consolidated view. I see 46 active tasks assigned to me,71 leads awaiting follow-up, 29 open deals I'm tracking, and all my upcoming meetings. This eliminates tab switching and endless Slack digging, providing immediate clarity.

Beyond the surface, Control Tower is meticulously managing our operations with tangible data. It tracks 65 active projects, complete with real-time hour tracking from ActiveCollab. Each project displays its PM, client success manager, budget burn rate, and timeline, allowing me to instantly identify which projects need attention without weekly status meetings.

Our pipeline, holding 100+ deals, syncs directly from HubSpot, showing stage, amount, and close date. When I need to understand future revenue, one page provides the answer. Furthermore, it manages 2,126 clients and 781 contacts, connecting each to their projects, invoices, meetings, and even a risk score. If a client hasn't had a meeting in three weeks,I know proactively.

Control Tower provides full financial visibility, with every invoice, payment, and expense flowing through it. Our finance team no longer sends monthly reports; I see invoicing trends, collection rates, and outstanding receivables in real time, spotting trends before they're even discussed. It also tracks 98 OKRs with 268 key results, with progress percentages updating automatically, eliminating quarterly check-in surprises.

Finally, 270 EOS issues are tracked, with 245 solved, achieving an impressive 90.7% resolution rate. Issues raised in L10 meetings go directly into Control Tower, ensuring they are addressed and not forgotten. Over 482 meetings are logged, complete with summaries, action items, and follow-ups, centralizing all key discussions.

44 AI Agents Eight Teams Zero Fluff

This is where Control Tower truly stands out. We don't just store data; our 44 AI agents, organized into 8 specialized teams, actively analyze, flag problems, and brief me daily. These are not generic chatbots; they are specialized agents with distinct, critical jobs.

Our SalesIntelligence team, comprising 10 agents, has revolutionized our selling process. Agents like the Deal Coach provide strategic guidance on active deals, while the Lead and Company Research agents gather crucial intelligence for outreach. The SOW Generator and Prototype Builder streamline proposal creation, and the Quick Deal Email agent drafts personalized, relationship-aware communications.

The Meeting AI team, with 6 agents, transforms our meeting culture. The Meeting Intelligence agent analyzes transcripts for issues, action items, and sentiment. The Client Call Analyzer focuses on client conversations, extracting health indicators and early warning signs. An Efficiency Analyzer even scores meeting quality, ensuring action items are tracked and followed up on automatically.

Project AI (6 agents) meticulously monitors project health. The Project Analyzer watches for timeline risk, resource utilization, and scope creep. The Weekly Update Generator automatically compiles reports, and the PM Comment Staleness agent flags projects with communication gaps, catching potential client complaints weeks in advance.Task AI (4 agents) embeds intelligence directly into every task. Agents provide context and history, generate summaries, conduct research, and even plan complex tasks into prioritized subtasks. This empowers every employee with an AI assistant that understands their full workflow context.

Our largest team, Strategy and EOS (10 agents), scales our Entrepreneurial Operating System framework. Agents triage issues, detect recurring patterns, analyze pod health, and generate quarterly digests. Reminder agents ensure accountability, a major factor in our 90.7% issue resolution rate.

The Productivity team (4 agents) generates team performance briefings and individual employee analyses on time tracking and task completion. AI Productivity Insight provides actionable recommendations, fundamentally changing how we develop leaders based on data, not just gut feeling.

Knowledge (3 agents) provides unified semantic search across all our knowledge bases, combining search with LLM-powered answer synthesis. This allows us to quickly find answers to critical questions, drawing from every system we use. Finally, a single HR & Ops agent automates the intake, categorization, and routing of HR requests, allowing our HR team to focus on human-centric tasks.

    A Typical Monday Morning Workflow

Let me illustrate a typical Monday morning. By 8 AM New York time, Control Tower has already run the Sales Intelligence Daily Briefing. The Project Analyzer has flagged three projects needing attention, and the Pod Health agent indicates low attendance for one team last week.

I quickly review projects, seeing our internal Control Tower build at 55% completion. The PM Comment Staleness agent flagged a project with no updates in 10 days, allowing for early intervention. I then check productivity, seeing department performance comparisons and making a mental note to follow up with specific team leads.

Next, I review my lead follow-up queue of 71 warm leads, enriched with company intel and suggested talking points by AI agents. I select ten, and the Email Draft Generator crafts personalized outreach, which I review and send directly. What once took me until lunch now takes just 45 minutes.

The Numbers That Truly MatterThe impact of Control Tower is quantifiable and significant. My Monday morning company review, which previously consumed 2-3 hours of manual data compilation from six different tools, now takes 45 minutes. That's a gain of roughly8 hours per month—valuable strategy time for a CEO.

Project risk detection has shifted from reactive to proactive. The Project Analyzer and PM Comment Staleness agents catch issues days earlier, preventing at least three client escalations in thelast quarter alone. Our EOS issue resolution rate of 90.7% speaks volumes; things actually get solved when tracked and followed up by AI.

Perhaps most surprisingly, the Productivity agents have transformed leadership development. Instead of annual reviews based on subjective feelings, leaders receive weekly, AI-generated development insights backed by actual data. Our leadership team finds it an indispensable management tool.

Why This Matters for Your Business

I share this not to boast, but because I understand the challenges you face. If you run a professional services firm, an agency, a consultancy, or any business with over 50 people and multiple locations, you are likely battling the same data chaos I was. Project management in onetool, HR in another, finance in a third, and CRM in a fourth—nothing communicates seamlessly. You spend your mornings acting as a human API, manually connecting data.

Control Tower solves this, not in theory, but in practice. We know this because we use it every single day to run our 101-person company across four countries. This is the essence of "eating your own dog food." When your product genuinely works for you, solves real problems for your own departments, and your teams cannot imagine working without it, that's when you know it's ready for others.

We're not asking you to trust a demo. We're inviting you to see how we actually operate. Forty-four AI agents across eight teams, 200 database tables, 65 projects, 100+ deals—all managed from one dashboard a CEO can effectively use at 8 AM on a Monday morning. This isn't just a pitch; it's a powerful proof of concept.
